The Mission: Interim Product Manager
We were brought on by AVIV Group as Interim Product Managers to lead the transformation of their media-related services and API products, focusing on media upload, storage, manipulation and retrieval, collectively known as ‘Media Management.’
When we joined the company, AVIV Group’s various brands were relying on legacy, brand-specific systems for managing media. Our role was to guide the team towards achieving their goal of creating a unified service that could be leveraged across AVIV Group and other real estate platforms for efficient media storage, retrieval and transformation.

Launch: Onboarded Very Fast
Understanding the urgency of the project and its impact across multiple brands, we quickly onboarded onto the team and hit the ground running by aligning with key stakeholders, diving into the legacy systems, and identifying critical pain points.
Swiftly absorbing the technical and business context enabled us to build strong working relationships with cross-functional teams and deliver value early in the project. Our lightning-fast onboarding ensured momentum and progress in the team’s goals.

Onboarding Teams to Media Management
Problem:
AVIV Group’s various brands were using legacy systems to manage media. Each brand had its own storage and retrieval methods, which created inefficiencies and inconsistencies in media handling. To address these challenges, we needed a structured onboarding process to migrate teams to the new, unified Media Management service.
What has been done:
In order to facilitate a smooth onboarding experience for teams to the Media Management service, we designed a structured onboarding process. This entailed a media readiness check and the set-up of brand-specific sync components to transfer media from legacy systems to the new platform. Once the media was successfully migrated, we validated the data integrity and enabled teams to upload and display their files using the new system.
We introduced a clear process flow for uploading and displaying media, along with a tracking system to monitor onboarding progress. By implementing these steps, we helped to unify media management across AVIV Group, reducing inefficiencies and eliminating brand silos.
Media Moderation
Problem:
Customer Care teams across AVIV Group’s brands were struggling with manually verifying and censoring listing media, leading to inefficiencies and inconsistencies in quality control. The lack of a standardized moderation process resulted in an increased risk of legal issues and customer complaints due to inappropriate or misleading images, as well as a time-consuming, manual moderation process.
To solve these challenges, we needed to implement moderation rules and automated media classification, detection, and moderation to streamline the process and maintain media quality standards.
What has been done:
We started with alignment across SeLoger, Immoweb, and Immowelt. Working with each market’s Customer Care team, we mapped out existing manual moderation workflows and identified a common set of moderation rules to ensure consistency while reducing complexity. Collaborating closely with engineering and data science teams, we helped design APIs for media classification, detection,n and moderation, leveraging confidence scores to determine the accuracy of flagged content and reduce the need for manual review.
With a defined set of rules, we mapped the full moderation process and identified capabilities and dependencies on other teams. We created a PRD to document requirements and align stakeholders on the initiative, after which we planned a phased rollout which allowed for gradual adoption and refinement, as well as a rollback plan in case of major errors. Next, we worked with the engineering team to break down requirements into development tickets and commence implementation.

EU Accessibility Act Discovery
Problem:
The EU Accessibility Act comes into effect in 2025, legally obligating certain businesses to become compliant in order to ensure equal access to digital services for all users, including those with disabilities. Failure to comply threatens the risk of legal penalties, reputational damage, and exclusion of a significant portion of the user base.
We launched a discovery effort to understand and address the implications of the upcoming Act on Media Management services.
What has been done:
- We worked with Legal teams to understand and prioritize key accessibility requirements stipulated in the EU Accessibility Act and local transpositions of the Act in AVIV Group’s main markets.
- We clarified and documented the obligatory accessibility improvements required to meet legal compliance and ensure all essential features align with the EU Accessibility Act.
- We coordinated with the Accessibility Lead to propose nice-to-have accessibility features to support continuous improvement and foster an elevated user experience.
Optimizing Display of KPIs
Problem:
There was a lack of a consistent and easily understandable approach for teams within the Platform Domain to present product performance metrics to stakeholders.
What has been done:
- We documented a comprehensive overview of KPIs for Media Management products to offer key stakeholders easy access at a glance.
- We shared documentation and guidance with other teams within the Platform Domain to establish a greater understanding of each product’s KPIs.
